Overview
LeiaPix (immersity AI) is a web-based platform that turns 2D images into 3D animations. As it expanded and gained more users, we needed a sustainable financial model to support ongoing innovation and improve user experience. As the lead product designer, I collaborated with a team of product managers and engineers to integrate monetization strategies into the app, with the goal of maintaining efficiency and a positive user experience.
The Challenge
LeiaPix has been free for a long time, creating a community that enjoys open access to its features. Switching to a paid model required careful consideration. We couldn't make previously free features paid, as it could reduce user engagement. So, the team chose to monetize through in-app advertising and premium features for paid users. This way, we could generate revenue while keeping most features free. However, this approach had its own challenges:
User Experience Disruption
Ads and premium features could disrupt the user's workflow
Value Proposition Clarity
We needed to make sure users saw the value in premium features without feeling forced to pay
User Research
Before designing, we researched to understand how users feel about in-app ads and buying premium features. We sent surveys to gather data. Out of 50 participants, 60% were okay with occasional, non-intrusive ads. Additionally, 70% were willing to buy premium features like higher animation resolution, advanced customization, and extra export options. Another 30% would pay for an ad-free version. These insights guided our monetization strategy.
60%
fine with occasional and non-intrusive ads
70%
showed interest in purchasing premium features
30%
willing to pay for an ad-free version of the app
Competitive Analysis
I then started by looking at other AI-powered video platforms to see their monetization strategies. Most use a mix of strategies. The most common approach is offering basic features for free, then charging for advanced features or subscriptions. This gets users interested and can turn them into paying customers over time.
Monetization Strategies
After sharing my findings with the team, we decided to introduce in-app ads, paid premium features, and a new credits system. Our goal was to maintain free access to core features, keeping users satisfied, while generating revenue through ad clicks and premium offerings.
Identifying the Design Principles
Integrate non-intrusive ads to generate revenue without affecting user experience.
Introduce Leia credits system to allow users to pay for premium features.
Keep the core user experience intact, ensuring monetization doesn't lower app quality.
Deliverables
Strategic Ad Placement Within the App
To prevent disruption, we placed ads in a dedicated section within the LeiaPix app, such as at the bottom of the page, away from primary user navigation and interaction elements. This ensures ads remain visible to users without being intrusive or interrupting their app experience.
Integrating Ads into User Workflow
Ads were positioned at natural pauses in the workflow, such as the loading screen between the image upload and exporting process. This ensures that the ads do not disrupt the user experience and provides a smooth transition for the user.
Testing Results
The team conducted usability testing with 10 participants on both the ad and non-ad versions of the app to measure the time they spent to complete specific tasks.
On average, completing tasks took 1-3 seconds longer on the ad version, yet both versions had similar usability ratings of 8-9 out of 10 and a 100% task completion rate.
Premium Features via Leia Credits
As part of our monetization strategy, we introduced "Leia Credits," a system of microtransactions purchased with real currency. Users can then use these credits to access premium features like extended animation durations and higher resolution exports.
Ensuring Easy Access to Credits Balance and Purchasing Options
We integrated a persistent credit balance in the top bar and prominently placed a "Buy Credits" option in the menu. This provides a frictionless path for users to purchase credits within the app, maximizing conversions and revenue.
Providing an Option to Bypass the Purchase of Credits
For users lacking sufficient credits to access premium features, we offer the option to purchase the required amount directly. Additionally, a prominent cancel button and exit option allow users to easily navigate away from the paywall without feeling pressured. This respects user autonomy and fosters a positive user experience, preventing app abandonment and enhancing user satisfaction.
Incentivizing Purchases with Special Offers
To incentivize users contemplating a purchase, we highlight introductory discounts and emphasize the price. This effectively nudges users towards making a purchase decision.
Results
Engagement
Post-implementation data showed a 5% increase in daily active users, with a substantial portion engaging in in-app purchases.
Revenue
The monetization strategy achieved its revenue target, generating an additional $30k of monthly revenue within the first 2 months after integrating Google AdSense and the Leia Credits system.
